Start with the Bottleneck Finder
Participant guides, observation notes, a leader’s agenda, and a shared problem map make it a practical first exercise. A 30-minute review with me is planned as part of each kit.
The other exercises offer a more focused starting point when you already recognize the problem.
Bottleneck Finder
Gather a week of observations, then map the recurring problems together.
Time: One week of observation + a 30-minute team meeting
Shared concerns are a starting point. Confirm their effect on flow before treating the most-mentioned problem as the true bottleneck.
Ask about Bottleneck Finder →Waste Walk
Follow actual work and notice waiting, excess movement, searching, material waste, and rework.
Time: 60–90 minutes
Leave with observed opportunities ranked for follow-up.
Ask about Waste Walk →Process on a Wall
Build a shared map from customer request to completed delivery, including queues and rework.
Time: About 90 minutes
Leave with a view of the whole process, including the handoffs between departments.
Ask about Process on a Wall →Handoff Relay
Compare what each team receives, needs, and passes to the next person.
Time: About 60 minutes
Leave with clearer handoff requirements and ownership.
Ask about Handoff Relay →Changeover Challenge
Observe a setup and separate work that requires downtime from preparation that can happen beforehand.
Time: One changeover + 45 minutes
Leave with a proposed preparation sequence to test.
Ask about Changeover Challenge →Root Cause Lab
Frame a recurring problem, examine evidence, and identify a countermeasure to test.
Time: 60–75 minutes
Leave with an evidence-based next experiment, rather than an untested explanation.
